Every smoker owner eventually needs to answer a version of the same question: if dinner is at 6pm, when does the brisket need to go on? Worked Example: A 12-Pound Brisket at 225°F
Enter a 12-pound whole packer brisket at the standard 225°F chamber temperature and the calculator returns a cook time of 15 hours (900 minutes), plus a 60-minute rest, for a total of 16 hours. That per-pound rate — 75 minutes per pound at 225°F — is an average across the whole cook, not a constant clock: some of those minutes are spent climbing steadily, and a meaningful chunk are spent essentially flat during the stall, discussed in more detail in our piece on the stall and when to wrap. The 75 minutes per pound already has that plateau baked into its average; it is not describing a smooth, linear temperature rise.
What Happens if You Run Hotter?
Bump the same 12-pound brisket up to a 250°F chamber and the calculator scales the rate down to 67.5 minutes per pound, for a cook time of 13 hours 30 minutes and a total of 14 hours 30 minutes including rest — a real but proportionally smaller time saving than the temperature increase might suggest. Push further to 275°F and the rate drops to 61.4 minutes per pound, cook time to 12 hours 16 minutes, total 13 hours 16 minutes. Going from 225°F to 275°F is a 22% increase in chamber temperature, but it only buys back about 18% of the cook time — the relationship is not one-to-one, because the scaling is inverse to chamber temperature (225 divided by the chamber temperature), not a straight linear trade.
Different Cuts, Different Rates
The per-pound rate itself varies a lot by cut, because it reflects how much collagen has to break down, not just raw size. A 9-pound pork shoulder at 225°F runs 90 minutes per pound for a 13-hour 30-minute cook and a 14-hour 15-minute total with its 45-minute rest — slower per pound than brisket despite being a smaller cut overall, because shoulder needs just as thorough a collagen breakdown. A 3-pound rack of spare ribs at 225°F runs 120 minutes per pound — the highest rate of any cut in the calculator — for a 6-hour cook and 6-hour 10-minute total, reflecting how much surface-to-thickness a rack presents relative to its weight. A 5-pound whole chicken at a hotter 275°F, appropriate for poultry, comes out to just 2 hours 44 minutes cook time and 2 hours 59 minutes total with its 15-minute rest.
Why “It’s Done When It’s Done” Is Honest, Not Lazy
The oldest piece of pitmaster advice sounds like a dodge until you understand what it is protecting you from: committing to a serving time based on an average rate, then either serving undercooked meat to hit that deadline or serving overcooked meat because you panicked and cranked the heat. Wind, ambient temperature, how often the lid gets opened, and the individual piece of meat’s fat content and thickness all push the real cook time around the estimate in both directions, sometimes by hours on a long cook. The estimate tells you roughly when to start; a thermometer reading the actual internal temperature tells you when you are actually done.
Building In Slack on a Real Schedule
The practical answer to “when do I start” is to plan backward from the estimate with real slack built in, not to treat the total as exact. A common approach for a dinner-deadline cook is to start the brisket early enough that the estimated finish time lands three or four hours before you actually plan to eat, then hold the finished meat wrapped in a cooler — a rested brisket holds heat safely for hours this way, and holding it hot is far easier to manage than trying to rush an underdone one at the last minute. If the cook finishes early, that slack is exactly what saves dinner; if the plan had zero margin, an early or a late finish both become a problem.
Every Lid Opening Costs You Time
There is an old pitmaster saying — “if you're looking, you ain't cooking” — that captures a real effect the calculator's estimate cannot account for on your behalf. Opening the lid vents accumulated heat and smoke and lets in a rush of cooler outside air, and the smoker then has to spend time and fuel recovering that lost heat before the cook continues progressing at its normal rate. A quick, purposeful check is a small cost; treating the lid as a window to peek through every time curiosity strikes adds up across a long cook into real, avoidable extra time. A leave-in probe thermometer exists largely to remove the temptation to open the lid just to see how things are going.
Starting Temperature Matters, a Little
The calculator's rates assume meat going onto the smoker straight from the refrigerator, which is standard practice and the safer choice — meat should not sit out at room temperature for an extended period beforehand, since that simply spends more time in the 40–140°F danger zone before the cook has even begun. A cut pulled cold from the fridge may run a little slower at the very start of the cook than the average rate suggests, and one that has sat briefly on the counter during trimming and rubbing will track the estimate more closely; neither difference is large enough to change your planning meaningfully, and refrigerator-cold is always the safer starting point regardless.
A Simple Planning Worksheet
For a dinner-deadline cook, work backward in this order: decide the time you want to eat, subtract the calculator's total time (cook plus rest) for your cut and chamber temperature, then subtract another two to three hours of slack for the plan above. That gives you a start time that comfortably absorbs a slow cook, a longer stall, or a cold morning, while still leaving room to hold a finished cut safely if everything goes faster than expected.
Turkey and the Danger-Zone Exception
One case where the “done when it’s done” patience needs a firmer boundary is poultry. A 14-pound turkey run at a hotter 300°F comes out to roughly 6 hours 39 minutes cook time and a 7-hour 9-minute total — that higher chamber temperature is not optional for poultry the way it is a preference for beef, because a big bird cooked too slowly at a lower chamber temperature can spend too long in the 40–140°F bacterial danger zone before its core catches up. Poultry is the one category where you should not simply drop the chamber temperature to stretch out a cook for scheduling convenience.
Cooking Several Cuts With Different Timelines
A real cookout rarely involves a single piece of meat finishing in isolation. When you are running a brisket alongside a rack of ribs, work backward from each item's own estimate separately, then plan your fire and your monitoring around whichever one has the least schedule flexibility — usually the largest, slowest cut. Ribs finishing well before a brisket is easy to manage: wrap and hold them in a cooler until the brisket catches up. A brisket finishing before the ribs are anywhere close is the harder case to recover from, which is exactly why the largest cut on the pit should generally go on first, and everything else gets timed to land around it rather than the reverse.
If the Cook Is Running Faster Than Expected
Estimates naturally run in both directions, and a cook finishing early is just as real a possibility as the more commonly discussed stall running long. If your thermometer shows a cut approaching its pull temperature well ahead of the estimate, do not panic and pull it at a lower number just because it is early — the target temperature is still the target regardless of the clock. If it is done and dinner is not for hours, wrap it and hold it in a cooler at or above 140°F rather than trying to artificially stretch the cook by dropping the chamber temperature, which mostly just risks drying the meat out further for no benefit.
Resting Is Not Optional Time
The rest period built into every one of the calculator's totals is doing real work, not just padding the estimate. During the rest, residual heat continues to even out through the cut and juices that were driven toward the center by heat have a chance to redistribute, which is why a brisket sliced straight off the smoker loses noticeably more juice than one rested wrapped for even 30 minutes. Skipping the rest to save time on a tight schedule undoes some of the benefit of the whole long cook that came before it.
